High-intent leads were ghosting. Not because they lost interest, but because the response took too long.

Clarity Coaching Co had strong inbound demand. Leads were coming in through Typeform and the website, but every one of them landed in a queue. The coach reviewed them manually, wrote personalised replies by hand, set up Google Drive folders, sent intake forms, and then prepared for each call from scratch. The whole intake process was a 19-hour-per-week administrative burden handled by a single person.

The deeper issue was timing. Coaching leads have a short emotional window. When someone fills out an intake form, they are in the moment. A response 19 hours later feels like rejection, even if the coach is excellent. The business was losing clients before the first conversation ever happened.

Speed was the metric that mattered. Everything else was secondary.

Before designing anything, I mapped the full intake process with the client. There were three distinct phases: lead capture and qualification, onboarding setup, and pre-call preparation. Each had its own friction point and its own person doing repetitive manual work.

The architectural question was whether to build one big workflow or modular ones. I chose three separate workflows with clear handoff triggers between them. One workflow handles intake, one handles onboarding setup, one prepares the coach brief. This way, each workflow can fail, be updated, or be extended independently without touching the others. It also made testing easier because I could validate each stage in isolation before wiring them together.

For the AI scoring, I used Claude because it handles ambiguous, conversational input well. Lead intake forms are not structured data. People write in their own language, with varying levels of clarity about what they need. A scoring model that only handles clean structured input would have failed here.

The coach stopped thinking about admin and started focusing entirely on the work.

Within two weeks of go-live, the coach reported that the first thing that changed was the feeling of arriving at calls prepared. The pre-call brief meant they could walk into every session knowing the client's context rather than scanning notes for 10 minutes beforehand.

The 17.5 hours saved each week were not just time. That was cognitive load removed. The coach was no longer mentally tracking which leads had received replies, which folders had been created, or which intake forms had gone out. The system held all of that.

The 60-second response time also changed the conversion rate on inbound leads, though the coach chose not to track this formally. What they said was: leads were arriving at the first call more engaged, because the fast response had reinforced their decision to book.
