The agency was generating enquiries from four different channels and losing most of them to slow response times.

Property buyers move fast. When someone sends a DM asking about a listing, they have usually already messaged two or three other agents. The first to respond with useful information wins the conversation. The agency knew this, but their process could not keep up. Leads came in across Instagram, Facebook, WhatsApp, and the website. Someone on the team checked each channel separately, wrote manual replies, attempted to book viewings over back-and-forth messages, and kept records in a spreadsheet that was always slightly out of date.

Beyond the initial response problem, there was no system for what happened after the first contact. Cold leads who did not book immediately were forgotten. New listings went out as manual posts with no connection to the existing lead database. Agents started each morning with no structured view of who needed attention that day.

The first thing I established in the discovery session was that this was not one automation problem. It was five distinct operational failures that happened to share a lead database. Trying to solve them in a single monolithic workflow would have produced something fragile and impossible to maintain. I scoped five modular workflows with Airtable as the shared data layer between them.

The AI qualification logic required careful prompt design. Real estate enquiries are varied. Some people know exactly what they want. Others are exploratory. A scoring model that applied rigid criteria would route good leads incorrectly. I built a confidence threshold into the qualification workflow so that genuinely ambiguous leads were escalated to a human rather than misclassified by the AI. The system was designed to know what it did not know.

The cold lead reactivation workflow was the piece the client had not asked for but needed most. A lead that does not book a viewing in week one is not necessarily dead. Thirty days later, their situation may have changed. A well-timed, personalised message to a cold lead costs nothing and converts at a meaningful rate. I built that in from the start.
